How many times does one 50-gallon water heater get typed into a computer before it is paid for?

Count it honestly. The journeyman writes the model and serial on the work order in the attic. He types it into the job in ServiceTitan. The office manager types the same serial into the manufacturer's warranty registration site so the customer gets the full tank warranty instead of the short one. The Ferguson ticket for the tank, the expansion tank, the flex connectors and the drain pan gets keyed against the job so the cost lands in the right place. The permit number from the city portal gets typed into the job so the final inspection can be tracked. Then, at month end, the material total gets reconciled against the Ferguson statement and pushed to QuickBooks. That is one water heater, one afternoon of work, and five or six separate keyings of the same handful of facts.

The re-keying tax nobody puts on the P&L

Every plumbing shop with more than three vans employs somebody whose real job title should be "retyper." Officially she is the office manager or the service coordinator. In practice, a large share of her week is moving the same numbers between the field management system, the supply house, the accounting file, the permit portal and the manufacturer sites. It never appears as a line item, so it never gets managed.

It also does not fail loudly. It fails as a serial number with a transposed digit that voids a tank warranty three years later, a Ferguson ticket posted to job 41877 instead of 41778 so one job looks profitable and another looks like a loser, and a month-end where the material cost in the accounting file and the material cost in the field system disagree by $2,400 and nobody can find why before payroll.

What Thursday afternoon looks like now

Thursday afternoon used to be statement day. The office manager printed the Ferguson statement, sat with the job list, and worked down the page. Two to four hours, every week, and longer in the weeks after a freeze when the truck account has 300 lines on it.

Now the assistant has already walked the statement. Each line is matched to a job number using the truck, the time stamp, the tech on that truck at that hour and the material list on the job. What it is worth in a six-van shop

State the assumptions and do the arithmetic. Assume six vans, roughly 480 material tickets a month across the truck accounts and the counter, and 110 completed jobs a week. Assume the office spends 2.5 minutes per ticket on matching and posting, plus three hours a week on equipment records, warranty registrations and permit-number cleanup.

That is 29.5 hours a month, which is most of a part-time back-office position you were about to hire when the shop hit eight vans. At a loaded $28 an hour it is about $826 a month in labor, but the hire you do not make is worth more than the hourly math, because the seventh and eighth van are usually what forces that hire. The second saving is quieter: job costing that is actually right, so when you look at whether tankless installs are making money, the answer is not distorted by material posted to the wrong job.

What to lock down before you give anything a login

Permissions are the whole ballgame. Give the assistant read access broadly and write access narrowly. Material posting, equipment records and permit fields are safe places to let it write. Customer balances, price overrides, credit memos, membership cancellations and anything that changes an invoice after it has been sent are not. Every one of those is a place where a confident mistake turns into a chargeback or a dispute with a general contractor who already owes you retainage.

Keep a person on anything a licensed master plumber's name is attached to. Permit applications, backflow assembly test reports filed with the water purveyor, medical gas documentation — these carry a certification number and a signature, and the person whose license is on the line signs them. The assistant can assemble the packet and fill the fields. It does not sign.

Finally, insist on being able to see what it did. Every write should be traceable to a source document — this serial came from this photo, this cost came from this ticket line. If a vendor cannot show you that trail, the reconciliation problem you are trying to solve just moved somewhere harder to audit.

The major field management platforms are moving in this direction at different speeds, and the practical route for most shops in 2026 is through a connector rather than a native feature. Ask your vendor two questions: can an approved assistant read job, equipment and cost records, and can write access be limited by field. If the answer to the second is no, wait.

Is my customer data going somewhere I cannot control?

Ask where the reading happens and what is retained. Reasonable setups read what they need for the task and keep nothing beyond your own systems. Get that in writing, and check whether your state has its own AI statute — Texas, California, Colorado, New York, Utah, Nevada, Maine and Illinois all passed their own rules, and federal preemption is still unsettled as of this summer.

We are two vans. Is this overkill?

What breaks first when it goes wrong?
