The tempting plan is to build the full agent, flip a switch, and retire the old system. It almost never survives contact with production. Real workflows have a long tail of edge cases that live in nobody's head — the exception your senior rep handles by instinct, the special-case discount, the format quirk in one upstream system. A big-bang cutover discovers all of them at once, in front of customers. Incremental migration discovers them one at a time, in the safety of comparison.
The guiding definition here is the strangler-fig pattern: an incremental migration strategy in which a new system gradually takes over functionality from an old one, route by route, until the old system can be removed. Applied to agents, you wrap the existing workflow, let the agent take responsibility for one decision or step at a time, and expand its remit only as each piece proves out.
Before the agent touches a single real outcome, run it in shadow. Real requests flow through the existing workflow as usual, and in parallel the Claude agent receives the same input and produces what it would have done — but its output is logged, not executed. This gives you a free, risk-free stream of comparisons: where does the agent agree with the current system, and where does it diverge? Divergences are gold. Each one is either a bug in the agent or a case where the agent is right and the old rules were wrong.

Shadow mode is also when you turn the old workflow into evals. Every rule the legacy system enforced becomes a case the agent must satisfy, so by the time you promote, the agent has provably matched the baseline on the behaviors that matter.

Once the agent matches or beats the baseline in shadow, give it a small, real slice of traffic — start at a few percent. Now its decisions are live, so monitor closely: outcome quality, escalation rate, cost per run, and latency. Keep the rollout behind a flag so widening or reverting is a config change, not a deploy. If the canary holds, widen in stages — single digits, then tens, then majority, then full — pausing at each step to confirm the metrics still look like shadow predicted.
This is also where caching earns its keep operationally. The agent's system prompt and tool definitions are stable across every request, so cache that prefix from day one of the canary. It keeps per-request cost predictable as you scale traffic, which matters when finance is watching a new line item grow.
Until the agent has handled full traffic cleanly for a meaningful period, do not delete the old path — keep it warm. A rollback should be one flag flip that routes all traffic back to the legacy workflow instantly, with no redeploy and no data migration. The discipline of keeping the exit clean is what lets you move fast: when rollback is cheap, you can promote aggressively, because a mistake costs minutes, not an outage.
Document the rollback procedure and actually test it before you need it. A rollback flag nobody has exercised is a rollback flag that fails at 2 a.m.
Sequence matters. Pick a first step that is high-volume enough to generate signal but low-stakes enough that errors are recoverable — a triage or classification step is ideal, an irreversible payment is not. Build confidence on the safe, well-instrumented steps, then graduate to the consequential ones once the team trusts the harness. Resist the urge to start with the hardest, most valuable step; you want your first migration to teach you the harness, not to bet the business.
