Before the agent touches a single real outcome, run it in shadow mode. Real production inputs flow to the agent in parallel with the existing system, the agent produces its answer, and that answer is logged and compared against what the old system did — but it is never delivered to anyone. Shadow mode is a rollout technique where a new system processes live traffic and its outputs are recorded for comparison without affecting users. It gives you a truthful, no-risk read on agreement and divergence using exactly the traffic the agent will eventually serve.
Mine the disagreements, because that is where the learning is. When the agent and the old system differ, a human reviews which was right. Sometimes the agent is wrong and you have found a gap to fix; sometimes the agent is right and the old system carried a bug. Either way you are tuning against reality, not a contrived test set, and you accumulate a precise picture of where the agent is ready and where it is not. Only when shadow-mode agreement clears your bar on a slice do you let that slice go live.
Going live is itself gradual. Send a small percentage of the migrated slice's real traffic to the agent, watch your quality and business metrics closely, and ramp only as the numbers hold. Layer human review behind it at first — every agent action checked before it takes effect — then loosen the gate to spot-checking as confidence grows. Define the success and abort criteria before you start the ramp, in numbers, so the decision to advance or pull back is mechanical and not an argument in a stressful moment.
Most important, the rollback path must be instant and tested. A feature flag that reverts a slice to the old system in one click, exercised in a drill before launch so you know it works, is non-negotiable — the worst time to discover your rollback is broken is during an incident. Keep the old system warm and capable of taking full load until the agent has earned a long, boring track record.
