Count the paper an estimator is supposed to have in their head before they write a single line on a late-model unibody car. Five insurer network agreements, each with a parts appendix and a labor rate schedule. Shops have tried to solve this for years with training, with binders, with a laminated cheat sheet taped inside the estimator's office door. The reason it never took is that the pile is too big to search and too specific to summarise. ## The question that pile could not answer before

Roughly $1,050 a month before you count the estimator's time, on a cost that lands in the low hundreds. The row that does not appear in the table is the one that matters most in a bad year: if you hold manufacturer certifications, the audit that comes with them looks for documentation that the required procedures were followed. Losing a certification does not show up as a line item. It shows up as the referral flow drying up, and you find out two quarters later.

## The lines you must never let it write alone

It cannot see the car. It does not know that the rail has a kink two inches behind where the photo stops, and it does not know that the previous repair on the same corner was done badly by somebody else. Every list it produces is a starting point for a person standing in the stall, not a substitute for one.

It must cite. If a line comes back without a page reference you can open in the manufacturer's own system, treat that line as not existing. A confident-sounding procedure that turns out not to be in the manual is worse than no answer, because your estimator will put it on a sheet and an auditor will find it. Insist on the citation and spot-check five a week by opening the page yourself.

Your documents have to be current, and that is your job, not the software's. Network agreements get amended. Position statements get revised. Manufacturers publish new procedures. Keep one dated folder per carrier and per manufacturer, put a date on the front page of everything, and re-load it when it changes. Feeding it a 2023 agreement and getting a 2023 answer is not a failure of the tool.

And the negotiation stays yours. Knowing that a carrier denied a blend twice is useful. Deciding whether to argue it, absorb it or write it differently is a conversation between your general manager and an adjuster who has a name and a phone number, and that has not changed.
