You looked at this in 2024, and your card processor and your insurance broker between them said no. That was the right answer at the time. The reason has changed, and it is worth twenty minutes of your afternoon to understand why.

The question was never whether AI could sort through a dispute, an incident or six hours of camera footage. It was where the footage went to be sorted. Every 2024 answer involved uploading something — a folio with a card on file, a clip of your lobby, a call in which a guest read a card number aloud — to somebody else's servers, under a contract your lawyer had not read.

## The 2024 answer was no, and it was the correct answer

Four categories of material sit inside an independent hotel that genuinely should not leave the building, and only one of them is obvious.

Cardholder data. Your obligations under PCI DSS version 4.0 do not care that the number arrived by voice rather than keypad. A recorded front desk call in which a guest reads sixteen digits is cardholder data sitting in your phone system, and where it is stored, who can play it and how long it is kept are all in scope.

Camera footage and door-lock records. The electronic lock audit trail — which key opened room 312 and at what minute — is the single most useful record you own when something goes wrong, and it is also the record most likely to end up in a police request, a lawsuit or a workers' compensation claim. So is the corridor camera.

Identity documents. Plenty of independents still scan a passport or driver's licence at check-in for international guests or cash deposits, and keep them longer than they should.

Contracts under confidentiality. Negotiated corporate rate agreements usually carry a confidentiality clause — the account does not want its rate circulating — and so do many wedding and film-production contracts. Uploading those to a general service to "summarise the terms" may quietly breach the agreement you signed.

## What running it in the building actually means now

In 2026, running capable AI on your own hardware stopped being a research project. ## A chargeback packet assembled in nineteen minutes

Here is the sequence that used to eat a general manager's Thursday. A guest disputes an $1,180 charge for a two-night stay plus a damage fee. The card processor gives you a deadline — typically one to three weeks, depending on your agreement — and asks for evidence.

The recovery number pays for the hardware in the first year in this illustration, but it is not the reason to do it. The reason is the sixty-five hours and the fact that none of that material was ever handed to anyone. Prove it the same way: count how many disputes you did not contest last year purely because nobody had three hours.

## What stays human, and what your processor still wants in writing

The incident itself. A guest injured on the historic staircase, a suspected trafficking situation your staff has been trained to recognise and report, police arriving with a request — a person handles that, follows your written procedure and calls your attorney. An assistant may help assemble a timeline afterwards. It does not decide what happened and it does not talk to law enforcement.

Camera review as a general practice. Reviewing footage got cheap; that is not a reason to review more of it. Your retention policy, your state's recording and privacy laws, California's privacy statute if you have California guests, and your employees' reasonable expectations all still apply, and several states now have AI statutes on top. Running locally reduces the exposure of the footage; it does not change what you may collect or how long you may keep it.

Card data specifically. Talk to your processor and your security assessor before pointing anything at recorded calls, even locally. The right outcome is usually that the assistant finds and removes card numbers from recordings rather than reading and keeping them — a good use of a local machine.

And the apology. When you win a dispute, somebody still lost an argument with your hotel. The letter afterwards is a human one.

## Frequently asked questions

### Do I need an IT person on staff for this?

Not on staff, but one on call — the same company that already looks after your network, your locks and your camera server. This is a machine that gets installed, patched quarterly and backed up. If your camera server is a tower under the front desk that nobody has updated since 2021, fix that first. Locally does not mean unmanaged.

### Is running it here really more private, or does that just sound good?

It is different in one way that matters in a dispute: you can answer, on the record, "where did this footage go?" with "nowhere." Do not start with cameras.
